Loyalty programs must drive repeat visits, not just sign-ups

Convenience stores and restaurants are enrolling loyalty members at record rates, but the real challenge is keeping them coming back, according to Paytronix's 2026 Loyalty Report, which draws on data from more than 800 client brands and 225 million guest profiles.

The report identifies what it calls the "Fourth Visit Principle" as the central challenge for operators: first-time guests return less than half the time, but once a member completes four visits, the return rate climbs to 95%. Getting customers from enrollment to habit formation is where most programs fall short.

"The 90-day window after signup is where loyalty is either built or lost," the report states, noting that the gap between joining a program and becoming a regular is widening across all nine restaurant and convenience concepts tracked.

Segment performance varied sharply in 2025. Snack concepts were the standout, jumping 18 percentage points in active rate and nearly doubling their share of high-engagement members. Casual Dining, by contrast, dipped below the 50% active rate benchmark for the first time. Bar and Grill saw active rates fall nearly 13 points, with close to three in four new members never returning within 90 days.

Gasoline brands recorded a 22-point decline in active rates, though the report attributes this largely to rapid enrollment growth outpacing onboarding quality rather than existing members walking away.

The convergence of c-stores and restaurants is another major theme. RaceTrac's $566 million acquisition of Potbelly in September 2025 is cited as a turning point, with 72% of consumers now viewing c-stores as viable alternatives to quick-service restaurants, up from 56% the previous year. The report argues that operators who can deliver unified loyalty across food and fuel have a structural advantage as the two sectors increasingly compete for the same occasions.

AI is described as having moved from experiment to essential infrastructure, with AI-enabled loyalty programs shown to deliver between 20% and 50% increases in guest lifetime value and predictive churn modeling now operating above 95% accuracy.
